How much of your business runs without you?

Every decision routing through you worked at the size you started. Twelve questions to see how much of the business now runs on a system, and what to hand over first.

  1. 1 Decisions

What still has to come to you

    • Prices, discounts and offers follow a written rule, and my team applies it without asking me.
    • Someone on the team can approve spending up to an agreed limit without me.
    • When I am away for a week, nothing important waits for me to come back.
    • I can name the decisions only I should make, and those are the ones I spend my time on.
  2. 2 Targets & numbers

KRAs and KPIs: who owns what, and how it is measured

    • Every role has written KRAs: what it is responsible for, in a sentence or two.
    • Every role has one to three KPIs, each with a number and a date.
    • Someone other than me reviews the numbers every week and tells me what is off.
    • I hear about a problem from a report before I hear about it from a customer.
  3. 3 Routines

SOPs: how the work gets done when you are not watching

    • The tasks repeated every week, such as dispatch, stock, replies and posting, have a written SOP.
    • A new hire can learn the job from documents, not only by watching me.
    • Our standard answers on price, delivery and returns are written down where the whole team can find them.
    • When something goes wrong, we change the SOP, not just fix the problem once.

How it works

  1. Twelve statements in three groups: decisions, targets and numbers (KRAs and KPIs), and routines (SOPs).
  2. Answer yes only where it is true today and written down.
  3. The group with the fewest yeses is where to start handing over.
